Droptica: A Drupal pipeline for turning PDFs into structured content

Finally, compare the pipeline with your current manual process using
the same document mix and acceptance criteria. Measure both before
promising savings. You may find that automating a recurring
specification format makes sense while rare, irregular documents remain
cheaper to enter manually.Use the pilot results to plan staffing and costs. Recheck them when
new suppliers or document layouts arrive.
The business goal is to turn document facts into editable content
without making your team retype every value. Extraction is one stage in
that process.
A certificate reference in a PDF records what the source claims. It
does not establish that the certificate is authentic, current, or
applicable to that product. If those checks matter to publication, give
them their own validation or review step.

What does the PDF-to-Drupal pipeline look like?

“Weight: 2.4 kg” is readable text. A decimal weight field paired with
an explicit unit is reusable data.
Together, we’ll scope a pilot to test extraction methods, estimate
review effort, and agree on a publication path that keeps editors in
control. Talk to Droptica
about your PDF-to-Drupal pipeline. You can also learn more about our
AI
development for Drupal.
Start with the source. Selectable text does not guarantee accurate
text: a scanned PDF may contain an old OCR layer with recognition
errors. Test whether the extracted text matches the visible page before
trusting it. For a comparison of extraction tools tested on legal
documents, read PDF
to AI-ready text: how to choose the right data extraction tool.

  1. Receive and register the PDF. Assign a document
identifier, record its source and version, and retain a controlled link
    to the original.
  2. Identify the document family. Determine whether it
is a familiar specification sheet, a scanned table, or an unknown
    format.
  3. Extract candidate values. Read the text, page
images, or table structure using an appropriate method.
  4. Map values to Drupal fields. Associate each fact
with the correct product, field, unit, and reference.
  5. Validate the candidate record. Check field
    constraints, relationships, and source evidence.
  6. Queue the draft for human review. Show the
candidate values alongside the relevant source material.
  7. Publish after approval. Make the approved revision
available through the configured website outputs.

Cost per approved document = total operating cost for the
batch ÷ approved documents from that batch

Elapsed time from upload to approval tells you how long the business
waits. Active processing and review time tell you where resources go. A
document can take little computing time yet spend days waiting for an
editor.
Copying facts from PDFs into a website takes time that editors could
spend checking the facts themselves. To extract data from PDF
into Drupal
reliably, you need more than a tool that reads
documents. You need a pipeline that puts each value in the right field,
catches problems, and gives a person enough context to approve the
result.

Here’s how to design that pipeline, including the review work and the
documents that need another route.

Method Useful starting point Where it can fail
Text extraction Digitally generated PDFs with readable text Multi-column pages can scramble reading order; tables can lose row
and column relationships
Optical character recognition, or OCR Scanned pages and image-based text Skew, faint print, small characters, and handwriting can produce
incorrect or missing text
Layout-aware extraction Tables, columns, headings, and grouped values Merged cells, repeated headers, and unusual layouts can still attach
values to the wrong labels
LLM-assisted extraction Variable labels and formats that need interpretation A model may invent a missing value, confuse products, or return a
plausible answer without evidence

Choosing a method by document family can reduce processing costs and
unnecessary review. A clean, digitally generated specification sheet may
need ordinary text extraction. A photographed table will need a
different approach.
The mapping step matters most. Without it, extraction produces a text
blob in a different container. With it, a product’s dimensions,
material, and certification references become reusable data for website
pages, filters, APIs, and machine-readable outputs.
Reserve time for exceptions. A familiar single-product sheet and a
faint scan containing several variants are different workloads, even if
both count as one PDF.
For this specification-sheet pipeline, every candidate will
pass a human checkpoint before publication
. That is the
recommended design here, especially where incorrect dimensions or
certification references could mislead buyers.
These methods can work together. OCR may produce text and coordinates
that a layout tool interprets. An LLM may map inconsistent supplier
labels to a fixed extraction schema.
Create an exception queue with a clear reason, the source file,
attempt history, and a named owner. Keep unresolved records outside the
publication path.

Some PDFs need another route. A faint table, conflicting product
labels, or missing pages can prevent reliable extraction regardless of
the tool.
Tables deserve particular attention. A table stored as an image needs
OCR or visual interpretation before its values can become structured
data. Even then, reading “240” correctly is only half the task. The
pipeline also needs to know which product row and dimension column
contain it.
Use a measured batch to calculate:

Source label and value Destination field Data type Transformation Source evidence
Model: 00127 Product model number String Trim surrounding whitespace; preserve leading zeros Page 1, model heading
Dimensions (W × H × D): 240 × 180 × 90 mm Width, height, depth, dimension unit Decimal fields and controlled unit Split according to the explicit axis order Page 2, dimensions row
Weight: 2.4 kg Weight and weight unit Decimal and controlled unit Separate the number from the unit Page 2, weight row
Material: Aluminium Material Taxonomy term reference Match an approved synonym to the existing “Aluminum” term Page 2, material row
Certificate reference: CERT-482 Certification reference record Entity reference Match a known identifier or flag for review Page 3, certification section

Optional AI enrichment is a different workflow. BetterRegulation’s
AI-powered document summaries generate summaries and extract
obligations in the background, store outputs in purpose-specific Drupal
fields, and use sample review and feedback to assess the results. That
approach does not mean editors manually approve every generated summary,
and it differs from the categorization workflow described earlier.
Dates and numbers need equally deliberate rules. An ambiguous date
such as 03/04/2026 needs a known source convention or a
reviewer’s decision. Decimal separators and unit conversions also depend
on the document’s conventions. Preserve both the original value and the
normalized candidate so an editor can trace the change.
A configured importer or custom worker can construct draft entities
through Drupal’s entity APIs and explicitly invoke validation before
saving. Saving through an API is not a substitute for calling
validation.
If the candidate cannot satisfy the destination
entity’s constraints, retain it in a staging record for correction.

  • Repeated rows: Store separate records when each row
represents a distinct value or relationship.
  • Multiple products: Associate every extracted fact
with a product identifier before creating product drafts.
  • Unknown terms: Queue unmatched taxonomy labels for
review rather than automatically growing the vocabulary.
  • Missing values: Preserve “not stated” separately
from zero, false, or “not applicable.”
  • Conflicting values: Retain both candidates and
their source locations instead of silently choosing one.

Before sending files to an external service, check retention terms,
processing locations, access controls, and whether the provider uses
submitted data for model training. Confidential source files also need
protected storage inside your own system.
Review capacity has a similarly practical starting point:
A document with one incorrect product identifier may be more
dangerous than a document with several harmless spacing differences.
Record errors caught before review as well as those reviewers find, so
your measurements show where the pipeline needs work.

What should validation catch before a reviewer opens the draft?

There is no universal correction rate to budget against. Build a
pilot set that represents your actual incoming documents, including
difficult scans, dense tables, multiple-product sheets, and unfamiliar
layouts.
Treat document text as input data, too. Instructions embedded in a
PDF should never control the worker’s tools, credentials, or publication
actions.

  • Is the value structurally acceptable? It has the
expected type, format, and allowed value.
  • Does the value represent the source correctly? It
belongs to the right product, label, and document version.

Valid JSON answers neither question on its own. A positive decimal
can still be the height of the product in the next row.
Suppose your suppliers send product specification sheets as PDFs.
Your Drupal website needs a model number, dimensions, weight, material,
and certification references for each product. Some files contain one
product; others contain a table covering several variants.
Compare the output with human-checked reference values. Track:
Drupal’s configured revisions, Workflows, and Content
Moderation can support draft, review, and published states.
Side-by-side source comparison, import status displays, and field-level
evidence may need custom development.

Measure the correction
burden

For example, a document fingerprint can help identify an identical
upload. A source document identifier and version can distinguish a
replacement from an accidental duplicate. Before writing content, the
worker will check whether that import and product combination already
has a candidate record.
Set retry limits and stop conditions. A temporary service failure may
justify another attempt with the same method. An unreadable table
usually needs a changed input or method. Repeating the same request
consumes budget without adding evidence.

  • Document correction rate: The share of reviewed
documents needing at least one correction.
  • Field error rate: The share of checked fields with
incorrect, missing, or wrongly associated values.
  • Correction time: The active time reviewers spend
repairing candidates, grouped by document family.
  • Exception rate: The share of documents that cannot
proceed through the normal review path.

In this article:
Daily review capacity = available review minutes ÷ observed
average review minutes per document

Give failures different consequences. A missing product identifier
may block creation of a product draft. An unfamiliar optional material
label may allow staging but require an editor’s decision. Both remain
outside publication until the relevant issues are resolved.

How will the human checkpoint work without creating a backlog?

For our hypothetical specification sheet, the mapping might look like
this. The values and page references below are illustrative.
For a related example, BetterRegulation’s
AI-powered document categorization maps document information to
existing Drupal taxonomy references and lets editors adjust populated
fields before saving. It illustrates structured mapping and editorial
control, rather than the entire PDF pipeline proposed here.
Calculate it separately for document families with different
correction burdens. Include the time needed for reassigned items and
repeat reviews, and leave capacity for difficult cases.
Keep the upload fast. A background worker can handle extraction after
the upload request finishes; Drupal’s Queue
API provides a foundation for queued processing. Workers need
retry-safe behavior because a job may run again.
Bring representative PDFs, your existing Drupal field model, and your
expected document volume to a conversation with Droptica.
Track documents published per day alongside queue age. Report
approved product records separately when one PDF can contain several
products.

Give the queue an owner

Keep setup and maintenance separate from recurring processing costs.
Building mappings, configuring moderation, and adapting to a changed
supplier layout affect the business case, but mixing them into a single
operating figure makes comparisons harder.
A review-ready pipeline will move each document through these
stages:
Processing status and publication status are
separate.
“Extraction complete” means the worker finished its
task. It does not mean the facts are ready for readers. Track processing
states such as pending, extracted, failed, and awaiting correction
separately from Drupal’s editorial states.

How do you estimate throughput and cost per document?

Evidence checks can confirm that a cited page exists and that the
excerpt contains the reported candidate. More difficult relationships,
such as whether a table footnote changes a value’s meaning, may still
need human judgment.
The reviewer needs four clear actions: approve the candidate, correct
it, request another extraction attempt, or route it for manual
handling.
Preserve uncertainty throughout. Leave unsupported fields empty or
flagged rather than asking a model to fill the gaps with plausible
values. If an essential field remains unresolved, hold the record
back.
A fast extractor can create a slow editorial queue. Watch incoming
volume, completed reviews, active review time, and the age of waiting
items. Assign ownership so difficult documents do not sit untouched
while simpler ones move ahead.

  • OCR and document-processing charges.
  • Model usage.
  • Worker infrastructure and storage.
  • Retries and failed attempts.
  • Reviewer time.
  • Manual fallback work.

Start by separating two questions:
For the specification-sheet pipeline, automated checks can cover
required identifiers, numeric formats, allowed units, taxonomy matches,
reference matches, and date formats. Add cross-field checks where the
document family supports them. For example, a dimensions group needs a
clear axis order and unit before the pipeline can safely populate width,
height, and depth.
Start small. Choose one recurring document family, define its
destination fields and acceptance criteria, and measure corrections,
review time, and cost. That pilot will give you a grounded basis for
deciding where to expand.
A useful review screen saves editors from searching through an entire
PDF for each field. Place candidate values beside source excerpts or
page links, highlight failed checks, and make the original file easy to
open.
After approval, the structured fields can feed configured HTML pages,
JSON-LD, JSON:API responses, or other exports. Drupal gives you control
over those outputs, but they still need deliberate configuration: field
structure alone does not decide what is public, current, or visible to
AI assistants.
Several mapping decisions deserve explicit rules:
Validation should remove avoidable checking work from the reviewer’s
desk. An editor shouldn’t have to spot every missing identifier or
unsupported unit by eye.
For recurring operating costs, include:
For LLM-assisted extraction, ask for missing values to remain empty
and request a source excerpt or page reference for each candidate fact.
Then check that evidence. A model-generated citation is still a
candidate, not proof.

The slowest stage will constrain the pipeline. Increasing worker
capacity will not clear a queue that is waiting for human decisions.
This is where the content model earns its keep. The field definitions
discussed in Content
modeling for answer coverage: fields, not prose become the
destination schema for the import: what each value means, how Drupal
stores it, and which values the website accepts.
Approval needs to apply to the exact revision the reviewer checked.
If a later extraction attempt changes a value, the updated revision will
need fresh review. Configure transition permissions and worker behavior
so an extraction job cannot overwrite approved content or publish a
replacement on its own.

Problem Practical next step
Unreadable scan Request a clearer PDF or original digital file
Complex table with repeated extraction errors Ask for a spreadsheet or source export
Text extraction loses layout Try a layout-aware method
A few essential facts remain unclear Enter those fields manually from a checked source
Source values conflict Ask the document owner to resolve the conflict

Measure the whole journey, not just extraction speed.
Track identifier errors separately from minor formatting changes.
Their consequences differ.
Store source evidence with each candidate field or related import
record. Keep those evidence records access-controlled; internal excerpts
and review notes do not automatically belong in public APIs.

Ready to start?

Include money and labor spent on failed attempts in the numerator.
Otherwise, the documents that consumed resources without reaching
approval disappear from the calculation. For a batch still in progress,
label the figure as provisional; if none have reached approval, report
the cost and failure count rather than a per-approved-document
figure.
The next action depends on the source problem:
